Upgrading talent reviews from folklore to evidence

Talent review evidence standards, shown as a sequence of 4 parts: Behaviour-anchored, Calibrated, Documented, Revisited.
  1. 1

    Behaviour-anchored

Claims tied to observed examples against defined criteria; adjectives are challenged

  2. 2

    Calibrated

Multiple voices test each placement; bias hunted openly (recency, similarity, halo)

  3. 3

    Documented

Decisions and rationale logged; next actions owned and dated

  4. 4

    Revisited

Movement checked next cycle; a static grid means nothing happened

How to use it

These four standards convert the same 9-box meeting from personality contest to evidence process. The facilitator's job is bias interruption: 'what did you see them do?' is the question that does most of the work. Documentation doubles as legal defensibility for promotion and development decisions.
